So that a plant manager can sign off
AI pilots rarely fail because of the model. They fail because nobody can say why something was proposed, whether it worked, and who is accountable for it. As long as that stays open, no plant management will sign off on a release — rightly so.
Where it usually gets stuck
- The pilot never reaches production.It works in the demo and then stays on the shelf because the approval question was never answered.
- Effect and chance aren’t separated.Without knowing the KPI’s natural variation, every measured improvement is just a claim.
- Afterwards nobody knows why.Without a recorded rationale, version and approval, an intervention can’t be reconstructed after four weeks.
How I work
- Limits in a file.Step size, minimum confidence, observation period, spacing between interventions — readable and changeable, not buried in source code.
- Approval as stages.Proposal, check, human, dry run, watchdog. Each stage may say no on its own; none can be skipped.
- Measure the effect instead of promising it.Every proposal states its expected effect beforehand. Whatever delivers less afterwards is rolled back.
- Chain the evidence.Every entry carries the fingerprint of the previous one. Later changes are noticed.
Demonstrable, not asserted
The public reference runs a control loop that may change setpoints — but only after four instances in turn have had the chance to say no, and one of them was a human: the chain of evidence.
Frequently asked questions
Does governance mean everything gets slower?
On the contrary: it’s the reason anything may go into operation at all. Without an approval path, every pilot stays a pilot.
Does this also apply to purchased AI?
Yes. The controls attach to the intervention, not to the origin of the proposal. A purchased model goes through the same stages as a rule.
What does the EU AI Act require here?
For systems that intervene in production processes, mainly traceability, human oversight and logging. Whoever has a chain of evidence meets the core of that anyway.
